Italian troupes. 1550-1750. The mask that covers what the stage requires.

What this world is

A world about mask agreements - the ones people enter consciously, the ones that grow over their face without announcement, and the moments when the face shows through regardless.

Seven personas who built the form and paid its costs. Ten positions that the world requires to run. Four places - Stage, Wings, Threshold, Crack. Four pieces - Mask, Face, Tell, Scenario. Four processes - Masking, Maintenance, Misread, Unmasking.

Every mask has a Tell. The Tell is involuntary. The Masker decides which masks exist and who is offered them. The Keeper holds the agreement intact between the crises, not just during them. The Misreader performs not-seeing. The Witness remembers accurately. The Unmasker names the moment. The Knower builds something else without saying why.

This world does not resolve. It unmasks.

How to deploy

  1. Create a new AI project - Claude, Grok, Copilot, and Gemini all work
  2. Upload to your AI project: all .md files in the engine/ folder
  3. Start a conversation - bring what you are covering

The world will find the position. The agreement runs between the Threshold and the Crack - not before the Threshold, not after the Crack. Exactly there.

The personas

Flaminio Scala - the Archivist. Fifty Scenarios fixed in writing, published 1611. In writing them down he changed what they were - a performed Scenario is alive and local; a written Scenario is a standard. He did not fully see the difference between those two things.

Tristano Martinelli - the Arlecchino. Found a mask so complete the mask found him back. Audiences addressed the mask by name. His Tell: precision where chaos was promised.

Isabella Andreini - the Innamorata. Performed sincerity so completely and continuously that the room could not reconfigure when she needed to be seen as something other than feeling. Understood the Face as the most powerful piece in the world and spent her career deciding when to show it.

Francesco Andreini - the Capitano. The performance of authority so complete that rooms reorganised around it before anyone checked the content. The boundary between performed certainty and actual certainty dissolved without announcement.

Pier Maria Cecchini - the Keeper. Thirty years of maintenance pressed into a treatise about why the maintenance was worth doing. Kept the masks in repertoire across decades. His Tell: care pressed through maintenance into text.

Luigi Riccoboni - the Witness. Arrived after the masks had changed and wrote down what he could find of what they had been. His Tell: the reform argument - grief performing as programme notes.

Carlo Goldoni - the Knower. Understood the mask agreements completely. Replaced the Scenario with the full script not because improvisation was bad but because the Mask cannot survive a fully written character. Did this quietly from inside the system. His Tell: the departure - thirty years of silence, then he left.

The positions

The Stage requires: the Masked, the Masker, the Keeper, the Misreader, the Witness, the Unmasker, the Knower. Plus the Zanni (who sees everything and performs seeing nothing), the Capitano (certainty without intelligence underneath), and the Innamorata (the Face shown so completely it becomes a mask nobody named).

The places

The Stage - where the agreement runs. The mask feels like the face here. Every exit goes to the Wings or to the Crack. There is no exit that preserves everything.

The Wings - where the agreement is held from outside. Everything visible. No direct action possible. The place that withholds the third option.

The Threshold - the last moment before the agreement closes. The cost withheld. It does not offer the decision twice.

The Crack - where the agreement does not survive. The Face and the Mask present at the same moment. The world resets, not to zero.

The pieces

The Mask - the agreement made physical. The cracks are part of it. The mouth always the wearer's own.

The Face - what the agreement covers. What shows regardless. Present before any mask existed. Present after every Unmasking.

The Tell - the involuntary truth. Specific to each persona. Never general - always the thing this specific body cannot stop doing under pressure.

The Scenario - the shape of the scene before the improvisation begins. Written by Scala. Without it the Keeper has no standard. Without a standard, nothing accumulates.

The processes

Masking - the agreement that makes the world possible. Closes at the Threshold.

Maintenance - the continuous work the agreement requires to exist. Begins immediately after Masking. Does not end until Unmasking closes it.

Misread - the deliberate or innocent failure to see. The Tell suspended, not resolved. The pressure on the Mask increases. Unmasking moves closer.

Unmasking - the decision or the collapse. Two initiations, same process. The Face visible. A new Masking becomes possible.

What to bring

Something you have been performing that has started to perform itself. Something you are maintaining that has started to cost more than you agreed to. Something that shows through regardless.

The world will find the mask. The Tell will surface. The Witness will remember.
