Silhouette Agency OS — Project Stability Analysis

Executive Summary

Silhouette Agency OS is an ambitious hybrid cognitive architecture combining a Node.js orchestrator, React frontend, Python microservices, and Docker-based persistence (Neo4j, Redis, Qdrant). The codebase demonstrates strong architectural vision with ~130+ services, comprehensive graceful degradation, and solid security foundations. However, several stability risks exist around type safety, error handling gaps, accidental artifacts, and test coverage depth.

Overall Stability Rating: 6.5 / 10 — Functional for development/alpha use; needs targeted hardening for production.


1. Architecture & Structure

Strengths

  • Clear separation of concerns: Server (Express API), Services (business logic), Components (React UI), with well-defined boundaries.
  • Hybrid Cognitive Architecture: Janus supervisor → Orchestrator → Microservices is well-documented in ARCHITECTURE.md.
  • Graceful degradation: System starts with just one LLM API key; databases fall back to SQLite/in-memory when unavailable.
  • Multi-stage Docker build: Proper builder/production split in Dockerfile with health checks.
  • Modular route system: 20+ versioned API route modules under /v1/ with appropriate rate limiting tiers.

Concerns

  • Monorepo sprawl: 130+ service files in services/, many large (orchestrator: 2,580 lines). Risk of tight coupling.

2. Dependencies

Overview

  • 88 dependencies (production) + 13 devDependencies

Implemented (Good)

  • CORS configuration with allowlist-based origin checking
  • Security Manager with tool allowlist/denylist and dangerous tool classification
  • Credential Guard service for safe API key management
  • Prompt Guard and Security Squad for agent-level safety
  • No hardcoded secrets in source code — environment variables used throughout
  • Excellent .gitignore coverage: .env.*, *.pem, *.key, client_secret_*.json, secrets/

Gaps

  • Auth disabled by default: If SILHOUETTE_API_TOKEN is empty, all endpoints are open — fine for dev, risky if forgotten in production.
  • SECURITY.md lacks: vulnerability disclosure process, data encryption details, incident response procedures.
  • Docker Compose: Default Neo4j password is changeme_on_first_run — should be forced rotation.
  • 2 test scripts have hardcoded "TEST_KEY" fallbacks (verify_dcr_injection.ts, verify_distributed_flow.ts).

4. Error Handling & Resilience

Implemented (Good)

  • Global error handlers: unhandledRejection (log + continue) and uncaughtException (log + exit) in server/index.ts
  • Graceful shutdown: SIGTERM/SIGINT with ordered cleanup (Memory → WebSocket → Redis → Neo4j → SQLite → HTTP) and 10s force-exit timeout

Concerns

8. CI/CD

Issues

  • Single Node version (20) — no matrix testing
  • No deployment stage — manual deployment only

  • No coverage thresholds — coverage can drop without notice

9. Deployment Readiness

Docker

  • Production compose with Neo4j (2GB heap), Redis, Qdrant, Reasoning Engine, and Core Bot
  • Proper volume mounts for data persistence
  • GPU support available (commented out)

Gaps

  • No resource limits (CPU/memory) in Docker Compose services
  • No log rotation or logging driver configuration
  • No backup strategy documented for data volumes
  • No monitoring/alerting integration
  • Health checks only on the bot container, not on Neo4j/Redis/Qdrant

10. Script Hygiene

  • 126 scripts in scripts/ directory
  • 49 versioned/duplicate scripts: final_migration_v4.ts, final_sanitization_v3.ts, bootstrap_v2.ts etc.
  • Multiple iterations suggest migration scripts were committed rather than consolidated
  • Batch files (.bat) for Windows — mixed platform support

Priority Recommendations

Critical (Do First)

  1. Remove 5 accidental empty files and stale job JSON from root directory
  2. Enable no-explicit-any as a warning in ESLint to prevent new any additions
  3. Make lint and typecheck blocking in CI (remove continue-on-error)
  4. Add error logging to the 14 bare catch blocks (at minimum console.warn)

High Priority

  1. Increase test coverage — add API endpoint tests (supertest) and service interaction tests
  2. Remove test-skip-on-failure pattern (expect(true).toBe(true)) — tests should either pass or fail clearly
  3. Force auth in production — error or warn if NODE_ENV=production and SILHOUETTE_API_TOKEN is empty
  4. Add health checks to all Docker Compose services, not just the bot

Medium Priority

  1. Consolidate migration scripts — archive old versions, keep only current
  2. Expand SECURITY.md — add vulnerability disclosure, encryption, and incident response
  3. Add Dependabot or similar for automated dependency security scanning
  4. Set coverage thresholds in vitest config to prevent regression

Low Priority

  1. Gradually reduce any usage — start with exported function signatures in core services
  2. Add commit message standards and PR template to CONTRIBUTING.md
  3. Document environment variable precedence and all configuration options
  4. Consider monorepo tooling (turborepo/nx) if service count continues to grow

Conclusion

Silhouette Agency OS has a solid architectural foundation with impressive breadth of capability. The graceful degradation pattern, security middleware, and resilience services show mature engineering thinking. The primary stability risks come from weak test coverage, widespread any types, silent error handling, and non-blocking CI checks. Addressing the critical and high-priority items above would move the stability rating to 8/10 and make the project significantly more production-ready.
