ShyftR Phase 9 Ready Handoff Packet

Date: 2026-05-15 Repo: /Users/stefan/ShyftR Recorded: 2026-05-15 21:33:00 AEST Status: ready to start from a fully verified Phase 8 closeout Resume from this exact truth.

Canonical predecessor closeout:

  • /Users/stefan/ShyftR/2026-05-15-shyftr-phase-8-evaluation-track-closeout.md

Canonical predecessor planning artifacts:

  • /Users/stefan/ShyftR/2026-05-15-shyftr-phase-8-evaluation-track-tranched-plan.md
  • /Users/stefan/ShyftR/2026-05-15-shyftr-phase-8-evaluation-track-handoff-packet.md

What is complete and proven before Phase 9

  1. Phase 8 (Evaluation Track) is complete locally.

    • evaluation bundle runner exists and is CLI-addressable;
    • ablation report generator exists with explicit measured vs deferred rows;
    • latency/throughput contract generator exists with local-only caveats;
    • frontier-readiness report generator exists and assembles the required sections;
    • generated Phase 8 status artifacts exist under docs/status/.
  2. Full repo verification was rerun after the Phase 8 implementation.

    • PYTHONPATH=.:src python -m compileall -q src scripts examples
    • python scripts/terminology_inventory.py --fail-on-public-stale
    • python scripts/terminology_inventory.py --fail-on-capitalized-prose
    • python scripts/public_readiness_check.py
    • git diff --check
    • PYTHONPATH=.:src pytest -q
    • result: 1003 passed, 31 warnings
  3. Phase 8 generated artifacts are on disk:

    • docs/status/phase-8-evaluation-bundle/evaluation-bundle.json
    • docs/status/phase-8-evaluation-track-ablation-report.json
    • docs/status/phase-8-evaluation-track-ablation-report.md
    • docs/status/phase-8-evaluation-track-latency-contract.json
    • docs/status/phase-8-evaluation-track-latency-contract.md
    • docs/status/phase-8-evaluation-track-frontier-readiness-report.json
    • docs/status/phase-8-evaluation-track-frontier-readiness-report.md

Current truth boundary

There is no canonical Phase 9 defined in broad-roadmap-concept.md after the Phase 8 section.

That means the repo is Phase-9-ready in the operational sense, but the next phase scope is still undefined and must not be invented implicitly.

Exact next move

Start Phase 9 with planning truth, not implementation drift.

Ordered continuation sequence:

  1. Re-read:
    • /Users/stefan/ShyftR/2026-05-15-shyftr-phase-8-evaluation-track-closeout.md
    • /Users/stefan/ShyftR/broad-roadmap-concept.md
    • /Users/stefan/ShyftR/docs/status/current-implementation-status.md
  2. Confirm whether the user wants:
    • a new canonical Phase 9 plan carved from backlog/research truth, or
    • a broader roadmap refresh before naming Phase 9.
  3. Land the smallest canonical next artifact first:
    • either 2026-05-15-shyftr-phase-9-tranched-plan.md, or
    • a roadmap-refresh artifact that explicitly defines what Phase 9 should be.
  4. Do not open code implementation until that new phase boundary exists on disk.

Non-goals / do-not-redo

Do not redo:

  • Phase 8 implementation work;
  • Phase 8 verification work;
  • evaluation-track artifact generation unless the next plan explicitly depends on refreshed measurements.

Do not assume:

  • that Phase 9 already has a canonical name;
  • that external benchmarks are automatically the next step;
  • that hosted/production scope is now open.

One-line summary

ShyftR is ready for Phase 9 because Phase 8 is complete and fully verified, but the next phase must begin with a canonical planning artifact because the broad roadmap does not yet define a Phase 9 scope.
